A gearbox overhaul quote arrives and it is not a small number. RM 2,500. RM 4,000. Sometimes more.

The immediate question any reasonable person asks: is it worth it? Could I not just buy a recon gearbox? Or sell the car?

Here is an honest analysis to help you work through that decision.

What Does a Gearbox Overhaul Actually Involve?

An overhaul — a real one, done properly — is a comprehensive rebuild of the transmission:

  1. Removal — The gearbox is carefully removed from the vehicle
  2. Disassembly — The unit is fully disassembled, component by component
  3. Inspection — Every part is measured, checked for wear, and assessed
  4. Parts replacement — All worn parts are replaced: clutch packs, friction plates, seals, gaskets, solenoids, filters — whatever the inspection reveals is required
  5. Cleaning — Components are cleaned with ultrasonic cleaners and specialised chemicals
  6. Reassembly — The unit is rebuilt to factory specifications and tolerances
  7. Calibration — Electronic adaptations are reset and the unit is calibrated
  8. Road testing — The repaired vehicle is driven and tested under real conditions

When done properly with original or OEM parts, an overhauled gearbox can perform like new — and comes with a warranty.

The Alternatives — And Their Real Costs

Option 1: Recon Gearbox

A reconditioned gearbox — typically a used unit from Japan — is cheaper upfront. Costs typically range from RM 1,500–RM 3,500 fitted.

The risk: you do not know the history. A recon unit could be from a car with the same problem yours has, or could be about to fail. Quality of recon units varies enormously.

Some recon units are excellent. Some are not. Without full inspection and documentation, it is a calculated gamble.

Option 2: New Replacement Gearbox

For most common Malaysian vehicles, a new OEM replacement gearbox is very expensive — often RM 6,000–RM 15,000+ for the unit alone, before fitting.

This is rarely the practical choice for vehicles that are not brand new.

Option 3: Sell the Car

If you sell a car with a known gearbox problem, expect to lose significantly on the price — buyers will discount heavily, often by more than the repair cost. You then buy another car, typically taking on a loan.

The "sell it" option often costs more than the repair in total.

When a Gearbox Overhaul IS Worth It

  • The vehicle is otherwise in good condition (engine, body, other systems)
  • The repair cost is under 40% of the car's market value
  • The workshop provides a clear warranty — ideally 6+ months or 10,000+ km in writing
  • Original or OEM parts are used throughout
  • The work is done by a verified transmission specialist, not a general workshop

When It May NOT Be Worth It

  • The vehicle has multiple other major failures pending
  • The repair cost exceeds or approaches the car's value
  • The same gearbox has already been rebuilt and failed again
  • The vehicle has a known design flaw causing repeated gearbox failure

The Key Question: Who Is Doing the Work?

A gearbox overhaul is only worth the money if it is done correctly. An overhaul by a non-specialist, using poor quality parts, with no proper diagnosis of the root cause, is money poorly spent.

Before authorising any overhaul, ask:

  • What specific parts will be replaced?
  • What warranty is provided, in writing?
  • Is the workshop willing to show you the parts that will be used?

A workshop that answers these questions clearly and without hesitation is one worth trusting.
